A regional Sage VAR running 40 active fixed-fee Sage Intacct implementations rebuilt its data migration workflow with superglue. The result: 80% fewer migration hours per project and protected margins on every implementation.
On fixed-fee work, every migration hour is margin gone
Implementations are priced at a fixed fee, typically five to six figures. Every hour a project stays open is margin gone. And the single biggest source of overrun is the same on every project: data migration.
The work was manual.
- The consultant transformed source data in Excel by hand for every migration. Mapping a chart of accounts to Sage Intacct's fixed category lists, dimensions, and required fields took hours of careful work per pass.
- Back-and-forth with the client on source data made it worse. Missing files, formatting issues, prerequisite accounts not in the export, fields that didn't line up: every issue was a round trip. GL history alone took 10 to 15 cleanup iterations.
- Around 90% of clients underestimate the migration work. Through this, projects routinely stalled waiting on the client side or absorbed the cost on the consultant's side.
- A single QuickBooks-to-Sage Intacct migration with 73 source files consumed 140 hours of consultant time.
The workflow across 40 active projects looked like this: client extracts, consultant opens Excel, consultant transforms by hand, consultant asks client for what's missing, client re-extracts, consultant re-transforms, finally load, discover field mismatches, repeat.
The consultant who knows the client builds the migration
The firm rebuilt the migration step with superglue.
- Anyone with client understanding can automate data migration. The implementation consultant, who knows the client's chart of accounts and processes, builds the migration pipeline directly. No developer or integration specialist needed. No migration code is written by hand.
- Mappings are created in seconds, with natural language. The consultant describes what the migration needs to do. superglue iterates with the consultant, and then builds the working migration pipeline. Setup that used to mean writing scripts or wrestling with middleware now happens in a conversation.
- Deterministic at runtime, fully traced. Once the consultant approves the mapping, it runs the data transformation. superglue's execution is 100% deterministic. No AI is involved when the transformation runs. Every run is logged and can be inspected.
- Works with any data source. Excel, CSV, QuickBooks exports. Also compatible with REST APIs, SFTP, SQL databases, and XML/SOAP systems if a client's source isn't one of the usual files. superglue supports any data source running on these protocols.
- Shareable when needed. Migration tools are built per implementation by default. If multiple consultants need the same one, it can be shared across the team.
In a live test, the agent migrated 185 accounts from a client Excel file into a Sage Intacct sandbox in under an hour, including iterative error resolution and category mapping. The reasoning the agent walked through mirrored what a senior consultant would do in a multi-session back-and-forth with a client.
- Migration hours per project: 80% reduction.
- Client back-and-forth removed from the critical path. The consultant drives migration directly.
- Building the migration is no longer specialist work. Anyone on the implementation team who knows the client can do it.
- Senior consultants freed for billable advisory work, not manual data cleanup.
Fewer hours per project compounds in two directions
- Margin per project goes up. Same fee, less consultant time. That delta is direct margin.
- Throughput per consultant goes up. Same headcount, more Sage Intacct implementations per quarter.
A firm running 40 implementations and cutting migration time 80% recovers consultant capacity equivalent to several headcount, without hiring. On fixed-fee work, that capacity is either margin or more projects. The firm picks.
Overrun risk drops in parallel: the part of the project that used to live on manual consultant work and client back-and-forth now lives in a tool the consultant built, tested, and trusts.
More implementations per quarter, less overrun risk
Fewer hours per migration. More Sage Intacct implementations per quarter. Less overrun risk on every fixed-fee deal. And a migration practice where any consultant who knows the client can do the work, not just the integration specialists.
